A mail server does not care how many people are on it; it cares about bytes stored and bytes moved. The entire industry bills per human being. The unit of billing is a person, the unit of cost is a gigabyte — and the gap between them is margin that grows every time you hire someone. This post covers the arithmetic behind pricing FranklyMail at $9 a year, the ceiling on that model, and why we killed our own second tier.

Five people, one year of a business email suite. Two of those five sent maybe six emails a month between them. One was a shared address that existed so a form on a website had somewhere to post. We were paying full seat price for a mailbox that was, functionally, a database row with an MX record pointed at it.

The cost is the Tuesday nine months later when a large provider quietly starts deferring your mail and you spend two evenings reading SMTP logs to work out that your PTR record stopped matching after a provider migration. The cost is knowing what a 4.7.0 from one provider means versus what the same code means from another. The cost is that your reputation is a slowly accumulating asset you can destroy in one afternoon by letting a WordPress install on the same IP get compromised.

Running a mail server is not a technical problem you solve once. It is an operational commitment you renew every week, forever, and the failure mode is that mail silently stops arriving somewhere and nobody tells you.

We still run one. We like it. We would not recommend it to a four-person design studio whose actual job is design. So the conclusion was not "self-hosting is bad." It was: someone should absorb that operational commitment on your behalf, and the price should reflect what it actually costs to do it. Which brought us back to the invoice.

Those two situations are wildly different in resource terms and identical in seat terms.

The industry prices the second thing and bills you for the first. You feel this most acutely at the exact moment you should feel it least: when you add a mailbox that will barely be used. careers@. hello@. The address you make for your accountant. Under per-seat pricing every one of those is a recurring charge for a thing that costs nearly nothing to provide.

FranklyMail charges for storage and gives away the headcount. $9 a year: unlimited mailboxes, unlimited domains, 10 GB pooled across all of them. Need more than 10 GB, it is $0.40 per gigabyte per year. That is one plan. There are no tiers.

Because the infrastructure genuinely costs that little, and we would rather explain the margin than defend a round number.

The stack is Stalwart for mail, Snappymail for webmail, PostgreSQL for account state, a Nuxt 3 panel running on Cloudflare Workers with Hyperdrive in front of Postgres, and Cloudflare R2 for object storage. The mail nodes are ordinary dedicated hardware, not hyperscaler compute — roughly three to five times cheaper than the AWS-shaped equivalent for identical work. (We discussed when code genuinely belongs closer to the user in our edge computing post.)

At $9 with a 10 GB pooled allowance, gross margin lands around 75 to 80 percent. A competitor building on AWS with the same allowance needs $15 to $20 to reach the same place. This is not cleverness on our part. It is a choice about where to run things, and the saving gets passed along because the alternative is pocketing it and calling it a feature.

This unit-economics argument is familiar to us: we ran the same calculation for token budgets in our LLM cost engineering post. The shape is identical — align what you meter with what you bill and the price defends itself; fail to align them and every step of growth punishes the customer.

We will name the ceiling on that, since it is the obvious follow-up: this model works because storage is metered. If you arrive with 200 GB of archives, you will pay for 200 GB of archives. Someone whose real problem is a very large single mailbox is not who this is cheapest for, and we would rather say that here than have you find out at renewal.

A brief detour, because it is the most useful thing we can tell you about how this gets built.

The honest distinctions: Purelymail runs on fair use rather than a stated quota, which some people prefer (no meter to think about) and some dislike (no contractual number to point at). Ours is a designed product with live DNS verification, and whether that is worth anything to you depends entirely on whether you enjoy debugging SPF records by hand.

First, the pricing is nearly always per mailbox. That is per-seat billing wearing a friendlier hat. The cheap first mailbox stops being cheap at mailbox four, and shared addresses like billing@ or support@ each cost a full unit. For scale: at the time of writing, Porkbun's mailbox starts at $3 a month with 10 GB of storage per mailbox. Five addresses is $180 a year.
